ShowMe-TellMe · Structured Operational Appraisal
Operational Appraisal Engine

Structured operational appraisal — at the pace of a conversation.

Question. Answer. Improvement.

SMTM asks the right questions, captures evidence-backed answers, and proposes the next improvement — for every dimension of how your organisation actually operates. Bring your own framework, or use one of ours.

Trusted by organisations across Financial Services, MedTech, Life Sciences, Education, and Charity.

A clear question. An evidenced answer.
A concrete next step.

Every appraisal in SMTM moves through the same simple loop. Repeated across a framework, it becomes a structured map of where the organisation stands and where it needs to go.

01 · Question

Ask

A clear, scoped question drawn from the framework you’ve loaded. No leading wording. No implied scoring. The respondent knows exactly what is being asked, and why.

02 · Answer

Listen

An evidence-driven response, with room for context. The engine captures what’s actually said — not what the policy claims — and records the answer alongside the question for later review.

03 · Improvement

Advance

A concrete, prioritised suggestion for what to do next. Built into the appraisal itself, not bolted on afterwards — so every question moves the organisation forward by the time it’s answered.

One loop, repeated. One framework, fully appraised.

Built around the framework
you choose.

Most platforms ship one opinionated framework and ask you to adopt it. SMTM works the other way around.

The framework is yours — built, edited, or extended to match how your organisation thinks about the work. Use one of ours as a starting point, or design your own. The engine runs whatever you give it.

That means an appraisal feels native to your business on day one, not after six months of consultancy.

Operational Maturity Where capability lives, and where it doesn’t
Regulatory Readiness From obligation to evidenced compliance
Clinical Governance Patient-facing process, end to end
Safeguarding Duty of care, made measurable
Risk Culture What people actually do, not what they say

You cannot compare
what you measure differently.

Bring your own framework, and the engine applies it the same way every time. That consistency is what makes the result mean something. When each entity is assessed against a different bar, by a different hand, the scores cannot honestly be set beside one another, and a number becomes an opinion. SMTM runs one fixed method against every entity, so measurement becomes evidence you can compare, contrast and repeat.

1Consistent
Every entity answers the same questions from the same framework, scored against the same rubric. The instrument does not change between appraisals.
2Repeatable
The same inputs produce the same result. Run the appraisal again, or hand it to a different assessor, and the score holds. Nothing rests on who happened to carry it out.
3Comparable
Because the measure is fixed, results sit side by side: one entity against another, a whole portfolio against a benchmark, or this quarter against the last.
4Objective
The score follows the evidence captured, not how well it was presented. What can be shown counts. What cannot be shown does not.
One framework. Many entities.

Same questions. Same rubric. Same scale. That is what lets three different entities be measured against one standard, and against each other.

Built to measure how an organisation
actually operates.

01
Configurable from day one
No fixed schema. Your framework, your categories, your scoring rubric. The engine adapts to the work, not the other way around.
02
Evidence-driven, not assertion-driven
Each answer is captured with the context behind it. Appraisals reflect what’s happening, not what a policy says should be happening.
03
Improvement built in
Every question carries a concrete improvement suggestion. The output isn’t just a score — it’s a route forward.
04
Designed for repeat appraisals
Track movement over time, surface drift, evidence progress to a board or a regulator. Built for the long arc, not the one-off review.
